I'm struggling to deliver on time.
The floor is busy. People are staying late. And the promise dates still move. That combination is more common than it should be — and it is almost never a motivation problem.
Busy is not the same as on time
A bottleneck is a fact of production, not a malfunction. Somewhere on your floor there is a station that cannot keep up with everything released in front of it. Work piles up there. Downstream waits. Upstream keeps feeding it because 'everyone should be busy'.
Late deliveries are what that looks like from the customer's side. The leverage is not asking people to work harder. The leverage is finding the station that already sets the pace — and running the rest of the factory at that pace, on purpose.
How we approach it
We walk the floor to see where work actually waits, not where the spreadsheet says it should. That wait is the clue. The bottleneck is usually obvious once you stop looking at utilisation and start looking at flow.
Then we protect that station: a time buffer so it never runs out of the right work, a release rule so the rest of the floor stops flooding it, and promise dates that are honest about the pace it can hold. Software comes later, and only if it enforces that method.
